La clave est\u00e1 en que este cambio no va de herramientas, ni de metodolog\u00edas, ni de hacer \u201cm\u00e1s formaci\u00f3n\u201d. Va de algo mucho m\u00e1s inc\u00f3modo: <strong>cambiar c\u00f3mo se ejerce el liderazgo en el d\u00eda a d\u00eda.<\/strong><\/p>\r\n<p>Y ah\u00ed es donde muchas transformaciones se diluyen.<\/p>\r\n\r\n<p>Muchas de las organizaciones con las que trabajamos no tienen grandes problemas estructurales. Normalmente tienen procesos definidos, estructuras claras, valores comunicados y profesionales capaces. <\/p>\r\n<p>Y, sin embargo, algo no termina de encajar.<\/p>\r\n<p>Los equipos cumplen, pero no se implican del todo. Se siguen los procesos, pero sin convicci\u00f3n. Las decisiones se toman, pero no siempre movilizan.<\/p>\r\n<p>Lo que aparece es una especie de \u201calineaci\u00f3n formal\u201d que no se traduce en comportamiento real.<\/p>\r\n<p>Y ese peque\u00f1o desajuste tiene consecuencias: y <strong>s\u00edntomas<\/strong> claros.<\/p>\r\n<ul>\r\n<li>Ejecuci\u00f3n m\u00e1s lenta de lo necesario.<\/li>\r\n<li>Dependencia excesiva de la direcci\u00f3n.<\/li>\r\n<li>Conversaciones que no ocurren.<\/li>\r\n<li>Talento infrautilizado.<\/li>\r\n<\/ul>\r\n<h4>El verdadero punto de bloqueo<\/h4>\r\n<p>Cuando se analiza en profundidad, el problema no suele estar en la estrategia. Est\u00e1 en el modelo de liderazgo que sostiene esa estrategia.<\/p>\r\n<p>Muchos l\u00edderes han construido su \u00e9xito en un contexto donde controlar era necesario, decidir r\u00e1pido era clave y centralizar daba seguridad Y eso les ha funcionado.<\/p>\r\n<p>El problema es que, en entornos m\u00e1s complejos, ese mismo modelo empieza a limitar la iniciativa del equipo, la responsabilidad compartida y la velocidad de adaptaci\u00f3n.<\/p>\r\n\r\n<p>No porque los l\u00edderes no quieran cambiar. Sino porque <strong>nadie les ha ayudado a hacer esa transici\u00f3n de forma consciente y pr\u00e1ctica.<\/strong><\/p>\r\n\r\n\r\n<h4>El error habitual: empezar por donde no toca<\/h4>\r\n<p>Aqu\u00ed aparece uno de los errores m\u00e1s frecuentes. La organizaci\u00f3n detecta que \u201chay que cambiar la forma de liderar\u201d\u2026 y la respuesta suele ser lanzar programas de formaci\u00f3n.<\/p>\r\n<p>Pero el cambio no empieza en la formaci\u00f3n. Empieza en la <strong>posici\u00f3n del l\u00edder<\/strong>. Si el l\u00edder no cambia: el equipo no cambia, la cultura no cambia y la organizaci\u00f3n vuelve a lo de siempre.<\/p>\r\n<p>Por eso, intentar transformar una organizaci\u00f3n \u201cdesde abajo\u201d sin haber trabajado antes con la direcci\u00f3n es, en el mejor de los casos, ineficiente. En el peor, genera frustraci\u00f3n.<\/p>\r\n\r\n<h4>Un enfoque diferente: de arriba abajo\u2026 y de abajo arriba<\/h4>\r\n<p>Nuestra experiencia nos ha llevado a trabajar este tipo de procesos de otra manera.<\/p>\r\n<p>Primero, <strong>desde arriba<\/strong><\/p>\r\n<ol>\r\n<li>Ayudando al l\u00edder a entender el cambio. <\/li>\r\n<li>Acompa\u00f1\u00e1ndole en situaciones reales. <\/li>\r\n<li>Ajustando c\u00f3mo delega, c\u00f3mo conversa, c\u00f3mo toma decisiones. <\/li>\r\n<\/ol>\r\n<p>No desde la teor\u00eda, sino desde su d\u00eda a d\u00eda.<\/p>\r\n<p>Y, en paralelo, <strong>activando al equipo:<\/strong><\/p>\r\n<ol>\r\n<li>Alineando direcci\u00f3n y expectativas. <\/li>\r\n<li>Generando conversaciones que normalmente no se tienen. <\/li>\r\n<li>Identificando resistencias reales (no las \u201coficiales\u201d). <\/li>\r\n<li>Traduciendo todo eso en acciones concretas. <\/li>\r\n<\/ol>\r\n<p>Es lo que permite pasar de <strong>\u201clo entendemos\u201d \u2192 \u201clo hacemos\u201d<\/strong><\/p>\r\n\r\n<h4>El detalle que marca la diferencia: el orden<\/h4>\r\n<p>Hay algo que suele pasar desapercibido, pero es determinante: El orden en el que se aborda el cambio. Muchas organizaciones intentan ir directamente a la ejecuci\u00f3n, es decir, definir qu\u00e9 hay que hacer, qui\u00e9n lo hace y cu\u00e1ndo.<\/p>\r\n<p>Pero si antes no hay alineaci\u00f3n real, conexi\u00f3n con el \u201cpara qu\u00e9\u201d y un trabajo profesional sobre las resistencias, lo que aparece es presi\u00f3n\u2026 no compromiso.<\/p>\r\n<p>Y la presi\u00f3n funciona\u2026 hasta que deja de hacerlo.<\/p>\r\n\r\n<h4>Y despu\u00e9s\u2026 \u00bfqu\u00e9?<\/h4>\r\n<p>Otro punto cr\u00edtico es pensar que el cambio termina tras unas sesiones de trabajo. La realidad es que, si no se baja en cascada a la segunda l\u00ednea, a los mandos intermedios y al resto de equipos, el sistema vuelve a su estado inicial.<\/p>\r\n<p>Por eso, cualquier transformaci\u00f3n real necesita:<\/p>\r\n<ul>\r\n<li>Coherencia entre niveles. <\/li>\r\n<li>Repetici\u00f3n de mensajes y comportamientos. <\/li>\r\n<li>Espacios de revisi\u00f3n (no solo de ejecuci\u00f3n). <\/li>\r\n<\/ul>\r\n<p>Sin eso, el cambio no se consolida.<\/p>\r\n\r\n<h4>Una reflexi\u00f3n final<\/h4>\r\n<p>Transformar el liderazgo no es una cuesti\u00f3n de moda. Es una cuesti\u00f3n de capacidad real de una organizaci\u00f3n para adaptarse, ejecutar y aprovechar el talento que ya tiene.<\/p>\r\n<p>Y eso no se consigue con grandes discursos. Se consigue cuando alguien decide revisar, de verdad, <strong>c\u00f3mo est\u00e1 liderando hoy.<\/strong><\/p>\r\n<p>At <strong>Dealing with People<\/strong> llevamos a\u00f1os acompa\u00f1ando a organizaciones en este tipo de procesos.
